This is the part most comparisons skip. An agency isn't one person's job — it's four different skill sets. When you hire in-house, you're not replacing a retainer with a salary. You're replacing it with a payroll.

Those are typical Bengaluru salary ranges in 2026. Add roughly 12% employer PF and statutory contributions, then the one-time equipment spend, then the recruitment time to find four people who are actually good.

The honest caveat

Almost nobody hires all four. What actually happens is one generalist gets hired at ₹25,000–₹35,000 and is asked to do all of it — strategise, shoot, edit, post and reply to DMs.

That's the real comparison, and it's worth being blunt about: a person who can genuinely do all four of those jobs well is worth far more than ₹35,000/month, and they know it. So what you usually get is someone strong at one part and stretched across the other three. Editing suffers, or strategy never happens, or posting goes quiet during a busy week.

That isn't an argument against in-house — it's an argument against expecting one junior salary to buy four specialisms.

The In-House Maths People Miss

Even for that single generalist hire, the sticker price isn't the real price. A ₹30,000/month social media executive does not cost ₹30,000/month. Add PF and statutory contributions, a laptop, a phone, Canva and scheduling subscriptions, and — the big one — your own time managing them. Realistically you're at ₹40,000–₹45,000 before a single video is shot.

And unless you hire senior, you're getting execution, not strategy. One person also cannot be a strategist, a writer, a shooter and an editor. The people who genuinely do all four well don't take ₹30,000/month jobs.

In-house makes real sense at scale — when you're producing daily content and the volume justifies a dedicated salary. Below that, you're paying full-time for part-time work.

When a Freelancer Is Genuinely the Right Answer

If you're early, testing whether social media even moves your business, or your needs are simple and consistent — a good freelancer is the sensible choice, and any agency telling you otherwise is selling.

Where freelancers break down is continuity and capacity. One person gets sick, takes on a bigger client, or goes quiet. There's no cover. And most freelance editors don't shoot, so as soon as you need original footage you're managing two vendors and the gap between them.
